$248K in Pipeline From One Website in 16 Weeks. Zero Outbound. Zero Paid Ads.
19 discovery calls, $248K in pipeline and $88K signed in 16 weeks from one website. Zero outbound. Zero paid ads. The pages and channels that produced the money.
Croton Content is a content marketing agency for financial brands. Between June and September 2026 its own website booked 19 qualified discovery calls and created $248,000 in first-year sales pipeline. Three clients signed for $88,000 in first-year contract value, and a fourth paid a deposit on a 12-month agreement. No ads ran. No cold email or LinkedIn outreach was sent. Every lead found the site through Google, an AI assistant, or a page on the site itself.
This page is the retrospective. It shows which pages produced the calls, which channels produced the money, and what we would change. It exists because prospects ask us to prove that evergreen content funnels work before they pay for one, and the most verifiable proof we hold is our own pipeline.
Best for
Financial advisory firms, fintech companies and specialist law practices deciding whether a content funnel can replace outbound as their main source of sales conversations.
Background
The situation
Croton sells evergreen content funnels to financial brands. Before we offered one, we ran the same experiment on ourselves.
Like most agencies, Croton grew up on outbound: cold email and LinkedIn to financial firms. It produced conversations, a few clients, and no repeatable pipeline. So in early 2026 we stopped outreach and rebuilt our own website around the funnel we now sell: services pages for YouTube marketing, SEO and answer engine optimisation, industry pages for wealth management, family offices and investment migration advisers, two "best agencies" roundup posts, and a media section built for AI-assistant citation. The only conversion path is a discovery call.
Organic clicks and impressions to the buyer-facing pages, free tools excluded. On this chart the position line reads higher as ranking improves. Source: Google Search Console.
The rule was simple. If the funnel could not book qualified sales calls for Croton, we would not put it in front of a client. What follows is the result of that test.
Tracking was thin at the start. PostHog only began recording on 14 April 2026, and the CRM had no attribution field. The channel for each booking was recovered from the intake question "Where did you hear from us?", which every prospect answers.

Pipeline created is the first-year value of every priced proposal, at the tier we recommended or the client chose, with monthly retainers counted at 12 months and setup fees included. It includes the two proposals that were declined, because they were real opportunities the site produced. Nine of the ten proposals carried a price; the tenth was a white-label partner rate sheet and is left out.
That works out at roughly $13,000 of pipeline per booked call, at zero media cost. Two years of outbound produced no comparable pipeline.

Search delivered 11 of the 19 calls, and the pages that converted were the ones aimed at the buyer
Prospects were asked how they found us. Eleven said Google or "online search", four named an AI assistant, one said the website directly, and three said "online".

The free tools attract 20 times the organic sessions of the services pages and produced no calls. The industry pages, with the least traffic on the site, converted 1 in 14 sessions into a booking. Two of the three industry-page bookings came through the investment migration advisers page, and one of those is now a signed client.
The industry page that converted one in fourteen organic sessions into a booking.
Search-sourced pipeline came to about $119,000 across six priced proposals, including two of the three signed clients. Homepage entries are mostly branded searches from people who had already heard of Croton, so we credit those to reputation rather than to SEO.

AI assistants sent 4 calls and more than half the pipeline
Four prospects said they found Croton through ChatGPT, Claude or Gemini. One wrote the exact prompt in the intake form: "What agencies specialize in financial content." All four booked, all four held the call, all four received a proposal, and one is now a signed client on a monthly retainer.
The three priced AI-sourced proposals total about $129,000 in first-year value, more than half of everything the site produced, from a fifth of the calls. AI referrals arrived further down the funnel than search referrals: they had already compared agencies before booking, and every one of them asked for a retainer rather than a one-off project.
The pages these assistants cite are the roundup posts, the media section and the services pages, which were written with citation in mind: entity definitions in the opening, honest concessions, and a clear "best for" line on every service.

Retainers are counted at 12 months. Every retainer except the UK agreement is month-to-month with 30-day notice, so first-year value is what the contract yields if it runs a year, not a committed sum. The law firm stated a six-to-eight-month horizon at signing.
Against this, the site cost nothing in media and nothing in outbound labour. The only inputs were the content itself and the time to write it.
Caveats
Honest notes
Pipeline is potential, not cash.
Month-to-month retainers annualised at 12 months is the standard way to size pipeline, and it is stated on this page, but a client who leaves after three months contributes a quarter of the figure shown.
Close rate is 3 of 19, 4 counting the deposit.
Two proposals were declined on budget, one prospect went elsewhere, two no-showed, and several went quiet after a call. A budget question on the booking form would have filtered out roughly a quarter of the calls.
Traffic and leads live on different pages.
Ninety percent of organic clicks land on free YouTube tools built for creators, who are not the buyer. That traffic fell by half between July and September after a title change and a spam update, and the lead count did not move.
Attribution was reconstructed.
PostHog has no data before mid April, the CRM had no source field until this study, and blog and video pages were not sending events, so four bookings show as internal referrals with the original channel lost.
Three currencies are mixed.
GBP and EUR agreements are converted at £1 = $1.30 and €1 = $1.15.
The pipeline is young.
Sixteen weeks is one selling season. We will update this page at the twelve-month mark with retention and renewal figures.
Lessons
What we would do differently
01
Put the industry pages first. They were the last pages built and the best converters per session.
02
Write for AI citation from the start. It sent a fifth of the calls and half the pipeline.
03
Add the "how did you hear about us" answer to the CRM on day one instead of recovering it from email four months later.
04
Qualify harder on the booking form. A budget question would have saved five calls.
05
Stop measuring the tools traffic as a marketing result. It is a product result.
Methodology
Booking counts are CRM rows with a Discovery Booked Date between 5 June and 18 September 2026, source Inbound (Calendly), excluding rows marked Not a deal. Channel is the prospect's own answer on the Calendly intake form. Session data is PostHog project CrotonContent.com, filtered to www.crotoncontent.com, bots excluded, internal visitors excluded.
Pipeline created is the sum of first-year values of priced proposals sent in the window, at the recommended or accepted tier, with monthly fees multiplied by 12 and one-time setup or audit fees added. One declined proposal had no tier chosen and is counted at its middle tier. Verbal price ranges given on calls without a written proposal are excluded. Signed value uses the same rule on executed agreements. GBP and EUR are converted at £1 = $1.30 and €1 = $1.15. The funnel chart counts the 19 people who completed the full visit-to-booking path inside one 30-day window. In total 24 people reached the booking confirmation page, and the entry-page chart uses that 24.
What this means for your firm
The same funnel, your firm.
Everything on this page was built with the same process we run for clients: buyer-facing service and industry pages, roundup content written for search and AI citation, and one booking path. We tested it on ourselves first because we would not sell a funnel we had not proven. If you run a financial advisory firm, a fintech, or a specialist practice and want sales calls to come to you, the next step is a short call.
